When I took over the email marketing system of my client, engagement was consistently low.
Open rates were below ~30%, and emails were sent almost identically to the entire list.
There was no clear lifecycle logic.
No real connection to user behavior.
Email functioned as a broadcast channel – not as part of a growth system.
The first step was redesigning segmentation from the ground up.
Instead of treating subscribers as one audience, segmentation was rebuilt around acquisition source, behavioral signals, and lifecycle stage.
Once that foundation was in place, a clear lifecycle structure followed.
Email flows were designed to support a natural progression – from welcome, to education, to nurture, to conversion, and finally reactivation – instead of pushing everyone toward the same action at the same time.
The next shift was moving away from generic campaigns.
Behavioral triggers replaced scheduled blasts, allowing emails to respond to what users were actually doing – not what the business wanted them to do next.
Messaging was then aligned with funnel stages and real user intent.
Emails stopped trying to accelerate decisions prematurely and started supporting them.
Context dictated tone, content, and timing.
Finally, the sending logic itself was cleaned up.
Frequency was adjusted.
Every email needed a clear reason to exist.
If there was no meaningful context or value, it wasn’t sent.Throughout the process, the focus was never on subject-line tricks or cosmetic optimizations.
Relevance and timing mattered more than clever wording.
As alignment improved across the system, engagement followed.
Open rates increased from below 30% to a consistent 70%+.
More importantly, email stopped functioning as a standalone channel.
It became an integrated part of the growth system, contributing directly to retention, lifetime value, and overall revenue stability.


Core lesson
Email performance improves when systems are aligned – not when messages are forced.
When segmentation, lifecycle logic, and user behavior work together,
the message no longer has to work so hard.
